1. Find the one thing
Drop in any marketing CSV — GA4, email, ads, social. Out comes a single headline finding stated in your KPI or in money, never a list of ten.

2. Read it as your kind of business
Four motions, four benchmark tables, four sets of money math. A service business gets cost per booked job held against job value and margin. Self-serve SaaS gets paid signups chained properly and a CAC payback stated in months.

3. Write the stop list, with a destination
The channel eating your hours for nothing, named. Beside it: where the cash and the hours move, what that move should produce at the destination's own cost per KPI, and the date you review it.

4. Compare to last month
Bring last month's report as well and it leads with what moved: the delta in plain units, the three biggest movers with arithmetic, a verdict on last month's experiments, and one ledger row per channel.

5. Survive a real export

HOW TO SET IT UP (about a minute)
1. Download the zip and unzip it. Inside: a START-HERE file, INSTALL steps for Claude, and CHATGPT-SETUP for ChatGPT.
2. Claude app: Settings → Capabilities → Skills → Upload skill (or add the files to a Project). Claude Code: drop the folder into ~/.claude/skills/. ChatGPT: follow CHATGPT-SETUP (copy-paste, about two minutes).
3. Type "demo" to watch the skill run on a built-in example. Then give it your own details in plain English.

WHY NOT JUST ASK THE CHATBOT?
• It picks one thing. “You spent $2,900 on the channel that produced 2 demo requests, and $0 on the one that produced 19.” A general chatbot will summarise everything in your export, which is the problem you already had.

• It reads the right benchmark column. 0.77% site-wide is a normal B2B demo funnel and half of typical for e-commerce. Same number, opposite verdict. So it names the motion out loud before it quotes a single benchmark, and services and self-serve SaaS get their own column too.

• Every stop ships a destination. Naming the dead channel is the least popular line in any report, and a stop with nowhere for the money to go gets vetoed by inertia inside a week. Each one arrives with the cash, the hours, the expected KPI and a review date.

WHAT IT WON'T DO (read this before buying)
• It reads what's in your export. Channels you don't track are invisible to it, phone enquiries and walk-ins especially, and it names that gap rather than inferring past it.
• It won't invent a number that isn't in your data, and it won't attribute causation it can't see. Correlation gets flagged as correlation, every time it matters.
• On a thin month it says so. Under 10 conversions or 1,000 sessions it ranks on counts instead of rates and gives you one finding rather than three.

FAQ
Q: How is this different from just asking Claude or ChatGPT?
A: A chatbot summarises your spreadsheet. This commits to a single ranked finding stated in money, shows the funnel arithmetic so you can recompute it, requires a stop section and attaches a reallocation plan to every stop, and ends in a paragraph you can forward without editing. It also leaves you a scored channel tracker with live formulas, so next month is an update rather than a re-run.

Q: Which exports does it accept?
A: Any marketing CSV: GA4, your email platform, ad managers, social dashboards, or a sheet you stitched together. Localised exports are handled too. German, French, Spanish, Portuguese, Italian and Dutch column names are matched, and it states how it read the numbers before adding anything up, then proves the rows still reconcile to the export's own total.

Q: Does it work for my kind of business?
A: It routes to one of four motions before reading a benchmark: B2B lead generation, e-commerce, service businesses, and self-serve SaaS. Each gets its own benchmarks and its own money math. For a service business it also flags what a web export can never see, like phone enquiries and the map listing, and asks for those numbers separately.

Q: What if the data is messy?
